# 3D Animation Short Generator Build story-first animated shorts: one-line idea to final BGM-composited film. Every durable artifact goes on the canvas in production order. Creative gates pause for a choice card; quality gates are numeric and blocking. ## 0. How to run this Skill ### 0.1 Pipeline and hard gates Run in strict order. No step may be skipped unless the user explicitly opts out in their own words, and no step may be announced without executing it in the same turn. ``` 0 Intake (blocking question if a required field is missing) 1 Aspect ratio + total duration [HARD GATE] 2 Project Brief [gate] 3 Story Outline [gate] 4 Character Cards [gate, locks identity] 5 Scene Cards [gate, locks landmarks] 6 Shot Table (6 columns, per-second) [gate] 6a Self-check 5.5 [HARD GATE, blocking] 6b Duration/shot-count budget check [HARD GATE] 7 Storyboards (text by default) [gate] 8 Video model + resolution + cost estimate [HARD GATE] 8a Render clips -> per-clip QC [HARD GATE per clip] 9 Assembly -> BGM -> final QC [HARD GATE] -> deliver ``` Hard gates (1, 6a, 6b, 8, 8a, 9) block even in Autopilot mode. Creative gates (2, 3, 4, 5, 6, 7) collapse under Autopilot. ### 0.2 Gate budget and Autopilot mode The default full path asks **6 blocking questions** at most: aspect+duration (1), brief (2), outline (3), characters (4), scenes (5), model+resolution+cost (8). Storyboard approval and clip approval become notifications, not questions, unless something fails. Offer Autopilot in STEP 0 with an explicit choice card: | Mode | Behaviour | Use when | |---|---|---| | Guided (default) | all creative gates pause for a card | client work, locked deliverable, first project with this style | | Autopilot | creative gates report and proceed; only hard gates and conflicts pause | draft, pitch animatic, user said "just make it" | Autopilot rules: - Still write every artifact to canvas; "autopilot" never means "answer in chat". - Every collapsed gate prints a one-line summary plus the default it chose, so the user can veto late. - If two hard gates fail on the same target, stop and ask; do not grind retries silently. - Anything already locked (character card the user approved) is never re-decided silently. ### 0.3 Entering mid-workflow Not every user wants the full film. Route on the first turn, then state which prerequisites you are assuming. | User asks for | Enter at | Minimum prerequisites | If missing | |---|---|---|---| | Full short / film | STEP 0 | idea | ask once, batched | | Blueprint only (brief + outline) | STEP 1-2 | idea, aspect, duration | use defaults 16:9 and 45s, say so | | Shot table only | STEP 6 | locked character cards + scene cards | ask for them, or accept text-only visual-ID and flag `no-image-binding` in every row | | Storyboards only | STEP 7 | shot table (or a described single shot) | generate a minimal 1-column shot list first | | One single clip | STEP 8 (lite on-ramp, see Boundaries) | visual-ID text + scene description + action + duration | ask, batched into one card | | Character card only | STEP 4 route | character description + aspect | use 16:9 sheet default | | Resume an interrupted project | first unlocked node | readable canvas from the prior session | see 4.3 resume | | Fix a bad clip only | STEP 8a | approved shot table row + its storyboard section | rebuild that row from the film | When entering late, never invent an approved asset. Say what is assumed: `Assuming default visual style lock and 16:9; no locked character card exists, so identity binding uses text visual-ID only (drift risk higher).` ### 0.4 Reference files Load on demand, at the step that names them. Do not preload all six. | File | Needed at | Required? | If missing or unreadable
